Start with Why: Improve your Skills with 4 Value-Based Selling Tips

In sales, it’s easy to focus on what you’re selling and how it works. But the most successful salespeople start with why—why their solution matters to the customer. In a recent conversation with Vikas Mundada, Senior Director of Business Value at Ping Identity, we explored how understanding the ‘why’ behind customer decisions can make or break a deal.

Why ‘Why’ Matters in Sales

Value-Based Selling is about aligning your solution with what truly matters to your buyer. Too often, sellers assume their product’s features alone will drive the purchase decision. However, buyers—especially executives—make decisions based on specific business priorities, incentives, and strategic goals.

Mundada shared a compelling story about a near-loss deal where his team had done everything right—met the right stakeholders, built a strong business case, and even celebrated early success. But at the last moment, they realized they had overlooked a critical factor: the executive team’s compensation incentives. Their original proposal, while valuable, didn’t align with what the executives were financially motivated to achieve.

By uncovering this insight, the team worked through the night to adjust the financial case of their offer—ensuring it resonated with the economic buyer’s ‘why.’ The deal closed successfully, but the lesson was clear: without understanding the deeper motivations behind a decision, even the best sales pitch can fall flat.

When ‘Why’ Works: A Winning Example

While that deal almost went sideways, Mundada also shared an example where understanding and using the right language helped win a deal smoothly. In another sales engagement, his team had done their research early on, identifying the core incentives and strategic priorities driving the decision-makers.

By framing their solution in the language of the customer’s specific business goals—cost efficiency and scalability—the team positioned their offering as the perfect answer to what the executives cared about most. Instead of focusing on features, they tied their proposal directly to financial and operational outcomes, reinforcing how the investment would drive measurable success.

The result? The deal moved forward with minimal friction, and the decision-makers quickly aligned behind the solution. This success story highlights how starting with ‘why’ and speaking the customer’s language from the outset can accelerate sales cycles and build confidence in your solution.

How to Uncover the Customer’s ‘Why’

Ask the Right Questions Early

Instead of jumping into product features, start by asking open-ended questions:

  • What are your top business priorities this year?
  • How is success measured in your organization?
  • What challenges keep your leadership team up at night?

Understand the Economic Buyer’s Perspective

It’s crucial to identify the key decision-makers and their specific incentives. Executives are often driven by revenue growth, cost reduction, market expansion, or shareholder value. Align your pitch to how your solution impacts these priorities.

Connect Your Solution to Their Goals

Once you understand what truly matters to the customer, frame your solution as a means to achieve those goals. This shifts the conversation from selling a product to solving a business problem.

Validate and Adapt

Don’t assume you’ve got it right—validate your understanding by summarizing what you’ve learned and asking for confirmation. Be willing to adapt your approach as new information emerges.

The Impact of Leading with ‘Why’

When you start with why, you build stronger, trust-based relationships with customers. You shift from being seen as just another vendor to becoming a strategic partner. More importantly, you increase your win rates by ensuring your solution is not just a fit—but a priority for your buyer.
